Why your Google Ads conversions don't match your real leads
Usually because Google Ads counts something other than a real lead: a duplicated tag, a page view, spam forms, or calls it cannot see. Check what is counted, then compare one week of reported conversions with your real lead list.
Reason 1: the conversion is not the action you care about
Some accounts count a visit to the contact page, or a click on a phone link, as a conversion. Those are steps, not leads. Open the conversion actions in Google Ads and make sure the primary ones match a real enquiry or sale.
Reason 2: the same lead is counted twice
A tag installed both directly and through a tag manager, or a thank-you page that reloads, can count one enquiry twice. If reported conversions are suspiciously close to double your real leads, this is the first suspect.
Reason 3: spam and junk enquiries
Bots and irrelevant forms are recorded as conversions just like real ones. A form without basic spam protection, or broad keywords that attract job seekers or students, can inflate the numbers.
Reason 4: leads Google Ads cannot see
Phone calls from the number on your website, messages on WhatsApp, or walk-ins are often not tracked at all. Then Google Ads reports fewer conversions than you really got, and good campaigns look weak.
Reason 5: different dates and attribution
Google Ads assigns a conversion to the date of the click, not the date of the enquiry, and it credits the ad even if the person also came from elsewhere. Comparing short periods can therefore show gaps that disappear over a longer window.
How to check in 20 minutes
Take last week:
- Export the conversions Google Ads reported, by day.
- Count the real enquiries you received from all channels, by day.
- Mark which real enquiries came from ads (ask them, or use a call tracking number).
- Look for days where the two lists differ a lot, then test the form and the phone link on those pages.
Fix it before you change the budget
Until reported conversions match reality reasonably well, budget decisions are guesses. Fixing measurement first is not glamorous, but it is what makes every later decision correct.
